The challenge

The festival ran on a Google Sites page — slow on mobile, visually generic, and awkward to update each season. The team couldn't change a lineup or a date without wrestling the builder, and the site shifted around as it loaded, costing trust at exactly the moment audiences were deciding to attend.

What I built

Rebuilt the whole site as a bespoke Next.js 15 app — custom design on the festival's real content, not a template.

Added a timezone-correct live countdown to the festival and migrated every page of existing content across.

Built an admin editor that generates itself from the site's content model, backed by Postgres and Prisma — so organizers edit lineup, dates, and copy themselves with no developer, and the site keeps running even if the database has a hiccup.

Wired a Google Drive integration so organizers can drop event photos into a shared folder during the festival and see them appear live in the homepage gallery — no CMS upload step.

Made the whole brand a single CSS color token, so the team recolors and reruns the entire site themselves for each year's edition.

Optimized images and layout to eliminate the load-time shift and more than double mobile speed.

The result

Mobile speed score more than doubled (37 → 85), desktop reached 98 of 100, layout shift was eliminated (0.51 → 0), and accessibility and SEO both hit a perfect 100 — all measured against the old Google Sites build. The organizers now update the site themselves, recolor and reset it for each new edition, and never touch code.

Our old site had all the information but no structure or visual impact — it was hard for visitors to grasp the event's value. The new site completely changed that: intuitive navigation, clearer messaging, and a modern, professional design that reflects the ambition of the event. It makes it far easier for participants, sponsors, and visitors to engage — a website that doesn't just inform, but inspires confidence and excitement.
